{"id":71700,"date":"2021-09-16T12:19:00","date_gmt":"2021-09-16T12:19:00","guid":{"rendered":"https:\/\/www.progressmaker.io\/?p=71700"},"modified":"2025-05-19T13:03:29","modified_gmt":"2025-05-19T13:03:29","slug":"die-balance-von-sinn-macht-und-angst-im-umsetzungsmanagement","status":"publish","type":"post","link":"https:\/\/www.progressmaker.io\/de\/die-balance-von-sinn-macht-und-angst-im-umsetzungsmanagement\/","title":{"rendered":"Die Balance von Sinn, Macht und Angst im Umsetzungsmanagement"},"content":{"rendered":"\n<h3 class=\"wp-block-heading\" id=\"h-die-drei-kernelemente-des-umsetzungsmanagements\">Die drei Kernelemente des Umsetzungsmanagements<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Erfolgreiches Umsetzungsmanagement stellt sich unter anderem als Balanceakt zwischen Sinn, Macht und Angst dar. In deutschen Unternehmen f\u00e4llt es mir sehr h\u00e4ufig auf, dass selbst erfahrene Manager unbeirrt glauben, sie m\u00fcssten ihrem Team nur Ziel und Inhalt der Ver\u00e4nderung erl\u00e4utern (Sinn), dann w\u00fcrde die Sache schon laufen. Bei meinen US-Kunden verh\u00e4lt es sich so, dass Macht (Geld, Ressourcen etc.) vergeben wird zusammen mit der Aufforderung: Und jetzt los! Die Manager geben sich dem Glauben hin, dass dann schon alles in ihrem Sinne laufen wird. Und bei japanischen Firmen ist die Dimension Angst unter den Managern von sehr ausgepr\u00e4gter Bedeutung: Wenn der Erfolg sich nicht einstellt, dann wird er \u201egek\u00f6pft. Solche Extremauspr\u00e4gungen k\u00f6nnen gar nicht zu High-Performance-Umsetzungen f\u00fchren. Alle Faktoren, also Sinn, Macht und Angst, m\u00fcssen in den verschiedenen Phasen der Umsetzung in unterschiedlicher Auspr\u00e4gung und wohl\u00fcberlegt eingespielt werden. Sie haben meiner Meinung nach gar keine andere Wahl als auch den Faktor Angst bzw. Druck ins Spiel zu bringen, denn: Dort, wo nichts passiert, wenn nichts passiert, passiert nichts.        <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ist die Erwartung an die Beteiligten klar kommuniziert, m\u00fcssen Sie den einzelnen Personen (wohlgemerkt nicht dem Team!) die Macht bzw. M\u00f6glichkeiten, sprich die Ressourcen, die Zeit und die Mittel an die Hand geben, um die Vorgaben (Angst\/ Druck) zu erf\u00fcllen. Nachdem Sie also die Interessen der entscheidenden Einzelpersonen mit den Umsetzungszielen in Einklang gebracht haben, sollten Sie sich \u00fcberlegen, wie Sie diesen einzelnen Personen vermittels des Dreiklangs aus Sinn, Macht und Angst das notwendige Drehmoment verpassen, um die Umsetzung hochproduktiv und mit hoher Geschwindigkeit durchzuf\u00fchren. (siehe Abb. 2).   <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Menschen, und damit Organisationen, ver\u00e4ndern sich nur, wenn sie verstehen, wieso etwas gemacht werden soll, die Konsequenzen insbesondere des Nichthandelns am eigenen Leib versp\u00fcren und die realistische Chance sehen, dass sie die M\u00f6glichkeiten an der Hand haben, um erfolgreich zu sein \u2013 es also keinen Grund gibt zu resignieren. Je nach Organisation und Situation sind Timing, Intensit\u00e4t und Gewicht, die auf die jeweiligen \u201eHebel\u201c (Dimensionen) Sinn, Macht und Angst gelegt werden, unterschiedlich. <\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/www.progressmaker.io\/wp-content\/uploads\/2024\/06\/Bild1-1024x437.png\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\"><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Immer wieder stelle ich fest, dass die f\u00fcr die Umsetzung verantwortlichen Manager auf ihr gewohntes Programm zur\u00fcckgreifen. Der eine erkl\u00e4rt nur, der andere delegiert und gibt s\u00e4mtliche Freiheiten und der Dritte schwingt st\u00e4ndig die Peitsche, weil er es nicht anders gelernt hat. Reflektieren Sie regelm\u00e4\u00dfig Ihr eigenes Verhaltens- \/Managementmuster. Der Prozess geht wesentlich einfacher, mit weniger Stress und schneller, wenn Sie sich \u00fcberlegen, wann, wie und mit welcher Intensit\u00e4t Sie diese drei Hebel zum Einsatz bringen. Die Art der Nutzung h\u00e4ngt zum einen vom jeweiligen Projekt ab (Strategie, Optimierung, \u201eNeuland\u201c) und auch von der jeweiligen Umsetzungsphase (siehe Abb. 3).    <\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/www.progressmaker.io\/wp-content\/uploads\/2024\/06\/Bild2-1024x678.png\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\"><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In der <strong>Konzeptionsphase<\/strong> eines Strategieprojektes muss prim\u00e4r die Sinndimension angesprochen werden. Die Beteiligten ben\u00f6tigen eine ganz klare Vorstellung, was hinter der neuen Strategie des Bereichs oder Unternehmens steckt und wie die angestrebte strategische Position genau aussieht. Die Konzeption hat immer unter hohem Druck (Angst) zu erfolgen, damit sich alle auf die wesentlichen Themenbereiche konzentrieren. Geben Sie hier immer sportliche Zielvorgaben. Wenn dies nicht geschieht, besteht die Gefahr, dass sich das Konzeptionsteam immer mehr in Details verliert und jede Menge Gr\u00fcnde findet, warum die Strategie so nicht umgesetzt werden kann. Die Dimension Macht wird kaum angesprochen, denn um gute Strategiekonzepte zu erstellen, werden keine gro\u00dfen Ressourcen (Geld, Manpower) ben\u00f6tigt.     <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ganz anders sieht es aus, wenn es um die <strong>Ausf\u00fchrung<\/strong> geht. Hier muss nicht mehr jedem erkl\u00e4rt werden, warum, weshalb oder wieso die Strategie umgesetzt und die Ausf\u00fchrung genau so gemacht wird. Viel wichtiger ist es, den Druck bzw. die Angst entsprechend hoch zu halten, um die <strong style=\"letter-spacing: 0px; color: var( --e-global-color-text ); word-spacing: var( --e-global-typography-70b9c1f-word-spacing );\">Ausf\u00fchrung<\/strong> nicht einschlafen zu lassen und gleichzeitig die Beteiligten mit den f\u00fcr sie relevanten M\u00f6glichkeiten (Macht) auszustatten, damit sie ihren Job erfolgreich erledigen k\u00f6nnen. Da hier mit den gr\u00f6\u00dften Widerst\u00e4nden zu rechnen ist, ist konsequenter Druck entscheidend. Mit dieser Haltung orientiert sich der Umsetzungsmanager an dem, was vom Umsetzungsteam wirklich ben\u00f6tigt wird, um erfolgreich arbeiten zu k\u00f6nnen.     <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Bewegen Sie sich mit ihrer Projektart auf <strong style=\"letter-spacing: 0px; color: var( --e-global-color-text ); word-spacing: var( --e-global-typography-70b9c1f-word-spacing );\">Neuland<\/strong>, da Sie ein neues Produkt auf den Markt bringen m\u00f6chten oder eine neue Systemimplementierung stemmen m\u00fcssen, muss in der <strong style=\"letter-spacing: 0px; color: var( --e-global-color-text ); word-spacing: var( --e-global-typography-70b9c1f-word-spacing );\">Konzeption<\/strong> ebenfalls stark \u00fcber den Sinn und die Angst gearbeitet werden. Allerdings kommt hier im Gegensatz zur Strategieumsetzung die Dimension Macht zus\u00e4tzlich ins Spiel. Denn ohne die entsprechende Bef\u00e4higung gelingt es nicht, \u00fcberhaupt auf die richtigen Ideen und Ans\u00e4tze zu kommen und den Weitblick zu entwickeln, etwas zu konzipieren.
